In the early years of my business, I relied heavily on instinct.
I trusted my gut, made fast decisions, and kept everything in my head. And to be fair, instinct carried me far—at first. When you’re just getting started, moving quickly can be an asset.
But as the business grew, the decisions got bigger. The risks got higher. The stakes became real. And that’s when I learned a powerful truth:
You can’t scale—or sleep peacefully—if you’re running your business on instinct alone.
The moment everything changed for me was the moment I started tracking the right numbers.

I’ve seen it time and time again: The business owners who win are the ones who know their numbers.

You don’t need 100 KPIs. You need 5–7 that truly matter.
Here’s how I recommend thinking about it:
✅ Financial Health
Revenue – Are sales consistent, growing, or declining?
Expenses – Where is your money actually going?
Profit Margin – Are you keeping enough of what you earn?
✅ Operational Performance
Project Delivery Times – Are you meeting deadlines consistently?
Client Retention – Are your customers staying?
Team Capacity – Do you have the people and time to meet demand?
✅ Marketing Effectiveness
Lead Flow – Are you attracting enough new prospects?
Conversion Rates – Is your message turning interest into sales?
Every business will have unique metrics—but the principle is universal:
Part 3: Create a Simple Reporting System

Here’s the good news: You don’t need a full-time analyst to start tracking data.
In fact, here’s a simple system you can implement this week:
✅ Choose Your Metrics
Pick 3–5 numbers that tie directly to your business goals.
✅ Set Up a Weekly Scorecard
Use Google Sheets or a shared Notion board. Keep it visible. Keep it simple.
✅ Assign Owners
Who’s responsible for updating each metric? Who’s responsible for improving it?
✅ Review It Weekly
Have a 15-minute check-in with your leadership team—or yourself. Look for patterns. Celebrate progress. Flag issues early.
If you need more complex reporting later, great. But start here.
Because even a simple dashboard is better than no dashboard.
Part 4: Use Data to Drive Decisions (Not Just Review It)

Data isn’t just something you glance at.
It should shape how you:
Prioritize projects
Allocate resources
Coach your team
Plan your strategy

When your decisions are based on metrics, you don’t react emotionally—you respond strategically.

If you want to lead a scalable business, your team needs to understand what success looks like—and how to measure it.
Here’s how to create alignment:
✅ Share the Scorecard
Don’t keep the numbers locked away. Make them accessible.
Hold short team sessions explaining P&Ls, margins, or customer metrics. Show your people
how they impact results.
When your team sees the connection between their work and the company’s goals—and feels rewarded for hitting them—everything changes.
Metrics aren’t just about accountability. They’re about empowerment.
